Road to 100 Employees
The realistic, step-by-step scaling plan from solo founder to 100-person agency. Every phase has clear revenue targets, hiring milestones, and systems to build.
Team (2 people)
- You (Sabino) — CEO, developer, designer, project manager, everything
- Ever Duarte — VP Sales Associates, $50/client commission
- 3-5 commission reps — $50/client, recruited via join.html
Milestones to Complete Before Phase 2
- Close 5 paying clients ($1,500+ each)
- Hit $5,000/month in revenue (recurring + one-time)
- Collect 10+ Google/Yelp reviews from clients
- Have 3+ case studies with real results
- Build a 30-day cash reserve ($5K savings)
- Ever closes 5+ clients independently
Do NOT hire full-time until you hit $10K/month consistently for 2 months.
Fixed payroll with inconsistent revenue kills businesses. Commission reps have zero risk. Use them until the revenue is predictable.
1. Junior Web Developer
Takes over site builds. You hand them designs and specs, they build. Frees you from 20+ hrs/week of coding. Hire from Philippines/Latin America for cost efficiency.
2. Sales Manager (Ever promoted)
Ever manages 5-10 commission reps. He trains them, tracks performance, and handles first-touch outreach. You only join closing calls.
3. Virtual Assistant
Handles: client onboarding, invoice follow-ups, social media posting, email responses, calendar management, lead data entry into CRM.
4. Content Creator (Part-Time)
Creates Instagram Reels, TikToks, client showcase videos, before/after content. Content = free leads at scale.
Revenue Model at 20 Clients

|---|---|---|---|
| Setup fees (one-time) | 4 new/mo | $2,000 | $8,000 |
| Monthly maintenance | 20 active | $300 | $6,000 |

| Total Monthly Revenue | $16,500 | ||
| Payroll + tools | -$7,500 | ||

5. Head of Development
Manages 3-4 junior devs. Reviews all sites before launch. Sets coding standards. You never touch code again.
6. Head of Marketing
Runs client ad campaigns, SEO, social media management. Manages content creator + VA. This is a profit center — clients pay $500-$2K/mo for marketing.
7. Client Success Manager
Handles all client communication post-sale. Onboarding, check-ins, upsells, retention. Clients never leave because they feel taken care of.
8. 2 More Junior Devs
Build capacity. 3 devs can handle 15-20 active builds simultaneously. Head of Dev assigns and reviews.
9. 5 More Sales Reps
Ever manages them all. Commission goes up to $100/client for top performers. Team of 10 reps bringing 20-30 leads/week.
10. Bookkeeper
Tracks revenue, expenses, invoices, tax prep. At $50K/mo you NEED professional bookkeeping or you'll drown in tax season.
New Revenue Streams to Add
- GoHighLevel white-label CRM — $197-$497/mo per client. You resell GHL as "Rivven Platform." Costs you ~$500/mo for unlimited sub-accounts.
- Google/Meta Ads management — $500-$2,000/mo per client. Head of Marketing runs campaigns. Ad spend is separate (client pays directly to Google/Meta).
- SEO retainers — $500-$1,500/mo. 6-month minimum contracts. Recurring revenue gold.
- AI chatbot / receptionist — $150-$400/mo per client. Install Tidio or custom bot. Almost zero marginal cost.

- Office space — Co-working or small office in OC. Creates legitimacy, team culture, and a place to bring clients.
- HR/People Ops — At 50 people you need real HR. Benefits, onboarding, performance reviews, culture events.

Exit Options at This Scale
- Keep and run — $3M+/yr profit. You're 24 making more than 99% of people.
- Sell the agency — Digital agencies sell for 3-5x annual profit. That's $9M-$15M exit.
- Spin off the SaaS — If you productize your tools, SaaS companies sell for 8-12x ARR.
- Franchise the model — License the Rivven system to operators in other markets. $2K/mo per franchise.
- Flip houses with the profits — Your original goal. At $250K/mo profit, you can buy properties with cash.
1. Revenue Before Hiring
Never hire based on projected revenue. Only hire when current revenue DEMANDS it. The revenue comes first, the hire follows. Not the other way around.
2. Contractors Before Full-Time
Every role starts as a contractor (1099). If they perform for 3 months, convert to full-time (W-2). This protects you from bad hires.
3. Offshore for Execution, Local for Sales
Developers, VAs, content creators: hire from Philippines, Latin America, Eastern Europe. Save 60-70% on labor. Sales reps: ALWAYS local. In-person closing is your edge.
4. Every Hire Must Generate 3x Their Cost
A $4K/mo developer should enable $12K/mo in revenue. A $2K/mo sales manager should bring in $6K+. If they don't, the hire was wrong.
5. Systemize Before You Scale
If only YOU can do a task, you can't hire for it. Document every process: how to build a site, how to onboard a client, how to run an ad campaign. SOPs first, then delegation.
6. Cash Reserve = 3 Months of Payroll
Before adding any employee, you must have 3 months of their salary in the bank. At 100 employees ($280K/mo payroll), that's $840K cash reserve. Build it gradually.
